Annual letter — 2026

The year that just closed.

Operating principles, the engagements that compounded, and the platform decisions that paid off or did not. Written by the operators.

Six years in. The question we ask at the close of every operating year is the same one we asked in 2020. Did the engineering practice compound, or did we burn another twelve months shipping work that the books would not justify in five.

The practice

Six verticals operated through 2026. The payments engineering bench closed the year as the largest practice by headcount, driven by the deepening of the TSYS integration work and the expansion of the ValueMentor PCI partnership into additional client jurisdictions. The AI and LLM practice, stood up in 2022, doubled in size again this year against the demand from operators of innovative communications platforms.

We did not enter any new client vertical in 2026. Two prospective engagements were declined where the scope reduced to a one-off build with no operating tail. We continue to take engagements only where the same engineers who write the code will be the ones operating it for the next three years.

The platform

Hitpixel's reusable engineering primitives, the components we ship into every client engagement, were rewritten through 2026. The recurring-billing primitive moved to a per-vertical retry model, which is now the standard for the fitness and innovative-communications-platform engagements. The fraud detection primitive moved to a quarterly retrain cadence against measured client loss curves, which is now baselined into every payments engagement.

Eleven significant changes shipped into the TSYS integration this year. Nine of those were behind a feature flag, never visible to a client operator. The other two adjusted authorization timing and risk policy against new loss curves observed in the second half of the year.

The discipline

We do not run a planning cycle at the start of the year. We run an operating cadence. Each Monday, the operators of each engagement and the platform team look at the same numbers. By Friday, the changes that needed to happen have shipped, and the numbers that needed to be answered are answered. Twelve months of that produced the year just closed.

The rule has not changed. Compound, do not chase. Engineer the full stack. Numbers over adjectives. Operate quietly. Each is a sentence. Each fits in a Slack message. Each one cost more to learn than we will ever publish.

What follows

2027 brings two new engagements into the practice, both in the innovative-communications-platforms vertical. Both will use the platform primitives from day one. Both will be evaluated on a three-year operating window. Neither will be announced.

The teams that closed out 2026 will close out 2027 as well. We do not budget for replacing them.
